How to Read Your Email Deliverability Dashboard: The Metrics That Actually Matter

Your ESP shows a 98% delivery rate. Your open rate is 22%. Your bounce rate is 0.6%. Everything looks fine.

Except your Postmaster Tools domain reputation has been Medium for three months, your seed list test shows 71% Gmail inbox placement, and your revenue per email has declined 18% over the same period.

The ESP dashboard is not lying. It is measuring the right things for its purpose: SMTP acceptance, recipient engagement, and delivery failures. But it does not measure the thing that determines your actual email programme performance: inbox placement rate.

What Your ESP Dashboard Actually Measures

Delivery Rate

Definition: percentage of sent emails accepted by receiving mail servers (not hard-bounced).

What it measures: SMTP acceptance: did the receiving server accept the email and promise to process it?

What it does not measure: whether the email reached the inbox, spam folder, or was silently discarded after acceptance.

A 98% delivery rate means 98% of sent emails were accepted. It says nothing about where those 98% landed after acceptance.

Open Rate

Definition: percentage of delivered emails that generated an open event (tracked pixel load).

What it measures: pixel loads, which include genuine opens, Apple MPP proxy preloads, and bot clicks.

What it does not measure: actual human reads, particularly post-Apple MPP where significant proportions of recorded opens are machine-generated.

Bounce Rate

Definition: percentage of sent emails that resulted in a bounce error code.

What it measures: delivery failures categorised as hard (permanent) or soft (temporary).

What it misses: email accepted by the server but discarded without delivery “silent” failures that do not generate bounce codes. These are common with aggressive spam filtering that accepts email and discards it rather than rejecting it with a 5xx error code.

Unsubscribe Rate

Definition: percentage of delivered emails that triggered an unsubscribe request.

What it measures: consent withdrawal through the unsubscribe mechanism.

What it misses: contacts who want to stop receiving email but choose “report spam” instead of unsubscribing, and contacts who simply stop opening rather than taking any action.

The Metrics That Are Missing from Every ESP Dashboard

Inbox Placement Rate

The most important missing metric. Inbox placement rate is the percentage of accepted emails that land in the inbox rather than spam or the promotions tab.

Your ESP knows the email was accepted. It does not know where it landed after acceptance. An email with a 98% delivery rate may have 65% inbox placement, meaning 33% of delivered emails are in spam, invisible to recipients.

Measuring inbox placement requires third-party tools: seed list services (GlockApps, Litmus, Email on Acid) that place test addresses at major providers and report where test sends land.

Provider-Specific Spam Complaint Rate

Your ESP’s spam complaint rate is based on feedback loops ISP data returned to ESPs through established partnerships. Not all providers participate equally in feedback loops. Gmail’s Postmaster Tools spam rate is based on a broader data set than what most ESPs receive via feedback loops.

The ESP-reported complaint rate is often lower than the Gmail-reported complaint rate for the same send. Monitoring both sources reveals the true scale of complaint generation.

Domain Reputation Score

No ESP dashboard shows you how Gmail, Microsoft, or Yahoo rates your sending domain’s reputation. This requires monitoring through provider-specific tools: Google Postmaster Tools for Gmail, Microsoft SNDS for Outlook.

Google Postmaster Tools: What Each Chart Means

Google Postmaster Tools provides four primary views that your ESP dashboard cannot replicate.

Domain Reputation

Four levels: High, Medium, Low, Bad. This is Gmail’s assessment of your sending domain’s trust level.

High: Your email receives maximum inbox benefit of the doubt. Minor content or list quality issues are tolerated.

Medium: Gmail is cautious. Increased filtering is occurring for some or all of your sends. This is an early warning.

Low: Active filtering. Significant proportions of your email to Gmail addresses are landing in spam. Open rates to Gmail contacts will be substantially lower than to non-Gmail contacts.

Bad: Severe filtering. The majority of your email to Gmail addresses is being filtered to spam.

Spam Rate

This chart shows the percentage of your emails to Gmail recipients that were marked as spam. The scale is logarithmic on some views; pay attention to the absolute numbers, not just the trend line.

0.08% or below: Clean. No active filtering.

0.08–0.1%: Approaching threshold. Investigate the complaint source.

Above 0.1%: Gmail’s enforcement threshold is being reached or exceeded. Active filtering is occurring.

Authentication

This shows the percentage of your emails that are passing SPF, DKIM, and DMARC authentication at Gmail. Anything below 95% for any authentication protocol indicates a configuration issue affecting a portion of your sends.

Delivery Errors

This shows the volume and types of delivery errors from Gmail’s mail servers. Common error types and what they indicate:

  • Mailbox quota exceeded: recipients have full inboxes (soft bounce cause, not your issue)
  • IP reputation problems: your sending IP is flagged
  • Invalid recipient: address does not exist (hard bounce)
  • Spam-related: Gmail is actively rejecting your email at the SMTP level

Connecting Dashboard Metrics to Business Outcomes

The bridge between deliverability metrics and business outcomes is inbox placement rate. Here is the connection:

Lower inbox placement → fewer recipients see the email → lower open rate → lower click-through rate → lower conversion rate → lower email-attributed revenue.

When revenue per email declines without content or audience changes, the first hypothesis should be inbox placement decline, not content performance decline. Check Postmaster Tools before rewriting subject lines.

The Signal Sequence for Deliverability-Driven Revenue Decline

The sequence of observable signals, from earliest to latest:

1. Postmaster Tools domain reputation moves from High to Medium (first signal often missed because it requires active monitoring)

2. Open rate for Gmail contacts specifically declines (visible in ESP data if you segment by recipient domain)

3. Overall open rate declines as Gmail domain effects pull down the aggregate

4. Click rate declines

5. Conversion rate declines

6. Revenue per email declines

7. The team notices something is wrong

By the time step 7 is reached, steps 1–3 occurred weeks or months ago. Teams monitoring Postmaster Tools weekly catch the signal at step 1 and intervene before it cascades through to revenue.

Building a Complete Deliverability Monitoring View

A complete deliverability monitoring view combines ESP dashboard data with external monitoring tools.

Weekly monitoring (10 minutes):

  • Google Postmaster Tools: Domain Reputation and Spam Rate charts
  • Microsoft SNDS: IP colour status for Microsoft-hosted inbox reach
  • ESP bounce rate summary

Monthly monitoring (30 minutes):

  • MX Toolbox blacklist check on all sending domains and primary IPs
  • Seed list inbox placement test before a major campaign
  • Spam complaint rate comparison: ESP-reported vs Postmaster Tools-reported

The Weekly Deliverability Review Checklist

A 10-minute weekly review that prevents 80% of deliverability problems from becoming crises:

1. Log in to Google Postmaster Tools. Check Domain Reputation: is it still High? Any change from last week?

 My open rate is stable. Does that mean my deliverability is fine?

Not necessarily. Open rate can remain stable while inbox placement declines if the decline is gradual and distributed across providers. Apple MPP inflation also masks true engagement changes. The more reliable check is Postmaster Tools Domain Reputation — stable open rate plus declining Postmaster domain reputation indicates that deliverability is affecting Gmail contacts specifically, which may not yet be visible in aggregate open rate.

 How do I segment open rate by recipient email provider?

Most ESPs allow you to build segments based on email domain. In Klaviyo, filter profiles where the email domain is “gmail.com” and compare open rate for that segment to profiles where the domain is “outlook.com” or “hotmail.com”. A divergence in open rate trends between providers is a clear signal of provider-specific deliverability issues.

 Can I trust seed list testing results as representative of my real campaign deliverability?


Seed list results are indicative, not definitive. Test addresses at seed list services are known to providers and may be treated differently from real subscriber addresses at scale. Use seed list results for directional assessment and trend monitoring rather than as precise measurements of inbox placement for your actual audience.

Reading your email deliverability dashboard correctly means knowing what each metric measures and, more importantly, what it does not measure. The metrics that most directly determine your programme’s performance — inbox placement rate and domain reputation — are not in your ESP dashboard. They are in Postmaster Tools, SNDS, and seed list testing results.

Build the monitoring view that includes all these sources. Make the weekly Postmaster Tools check a standing calendar item for whoever is responsible for email programme health. The signals are there. You just need to know where to look for them.
